# Group Dynamics: Polarization, Groupthink, and Performance

## Group Polarization and Groupthink

Put people into a group, and their thinking shifts in predictable ways.

**Group polarization** is the tendency for group discussion to **strengthen** members' initial leanings rather than moderate them. Mildly cautious people become more cautious; mildly risk-tolerant people become more daring.

**Groupthink** is a deeper failure mode where a cohesive group under pressure overrides realistic appraisal for harmony. Dissent is suppressed and doubts are self-censored.

| Phenomenon | Core Drive | Result | Remedies |
| --- | --- | --- | --- |
| **Polarization** | Shared leanings | Shift to extremes | Broad discussion |
| **Groupthink** | Harmony & pressure | Disastrous decisions | Devil's advocate, outsiders |

## Effort in Groups: Facilitation vs. Loafing

Group presence fundamentally changes individual **effort** and performance.

**Social facilitation** is the finding that others' presence **improves** performance on simple tasks, but worsens it on difficult ones. **Social loafing** is the tendency to exert **less** effort when individual contributions are pooled.

| Concept | Setting | Effect on Task | Pitfall to Avoid |
| --- | --- | --- | --- |
| **Facilitation** | Audience watches | Boosts simple tasks | Do not confuse with loafing |
| **Loafing** | Pooled group work | Reduces effort | Do not assume shared load |

## Practice questions

5 of this lesson's 11 practice questions, with answers. The full set is in the app.

### 1. Trace how groupthink produces a decision nobody would have made alone. Put the steps in causal order.

**Answer:**

1. A highly cohesive group works under pressure to reach agreement quickly.
2. Members who have doubts keep them to themselves rather than disturb the harmony.
3. The resulting silence is read as agreement, producing an illusion of unanimity.
4. Feeling unanimous and invulnerable, the group stops seriously appraising alternatives.
5. A decision is reached that no individual member would have made on their own.

**Why:** The sequence explains the paradox: each individual step is reasonable, and the group's cohesion is normally an asset. Self-censored doubts create false unanimity, false unanimity creates over-confidence, and over-confidence removes the appraisal that would have caught the error - which is why the remedies all consist of forcing dissent back into the room.

### 2. Select every statement that is TRUE about groupthink and social loafing.

A. Social facilitation and social loafing are two names for the same underlying effect.
B. Social loafing is reduced when each person's individual contribution can be identified.
C. Deliberately seeking views from outside the group counteracts groupthink.
D. Increasing a group's cohesion and its pressure to agree is a good safeguard against groupthink.
E. Appointing a devil's advocate is a standard remedy for groupthink.

**Answer:** B. Social loafing is reduced when each person's individual contribution can be identified.; C. Deliberately seeking views from outside the group counteracts groupthink.; E. Appointing a devil's advocate is a standard remedy for groupthink.

**Why:** Devil's advocacy and outside views break the illusion of unanimity, and identifiability removes the cover that loafing needs. The false pair is instructive: facilitation (being watched) and loafing (being pooled) push effort in opposite directions, and cohesion plus pressure to agree is the recipe for groupthink, not the guard against it.

### 3. A committee of moderately cautious people discusses a decision and emerges **more** cautious than any member started. A committee of mild risk-takers emerges bolder. What is happening?

A. Compromise, which always overshoots the midpoint
B. Groups are inherently more extreme than individuals, whatever their starting position
C. The most extreme member dominates the discussion and pulls the others along
D. Group polarisation, as discussion validates the existing lean

**Answer:** D. Group polarisation, as discussion validates the existing lean

**Why:** Deliberation is expected to moderate and often does the opposite: the arguments raised are disproportionately the ones the room already favours, and hearing them confirms rather than tests. It is why juries drift, why committees rarely land in the middle, and part of why algorithmic feeds are worrying.

### 4. Social loafing and social facilitation both concern what the presence of others does to performance - and they predict opposite effects. What determines which one occurs?

A. Whether the task is physical or mental, with facilitation for physical tasks and loafing for mental ones.
B. Whether the participants know each other, since loafing occurs only among strangers.
C. Whether the group is larger than five people, above which loafing replaces facilitation.
D. Whether individual contributions can be identified.

**Answer:** D. Whether individual contributions can be identified.

**Why:** The two describe different relationships to an audience: facilitation is about being observed and evaluated, which is Yerkes–Dodson in a social setting; loafing is about being unobservable. Ringelmann's rope produces loafing, and measuring each person's pull separately with the same eight people largely abolishes it. Identifiability is the switch.

### 5. Groupthink is most likely in groups that are cohesive, insulated and led by someone who states a preference early. Why would cohesion - usually a strength - become a liability for decision quality?

A. Because cohesion raises the cost of dissent.
B. Because cohesion reduces the group's intelligence, making poor analysis more likely.
C. Because cohesive groups contain members with more similar opinions, so no dissenting views exist to be voiced.
D. Because cohesive groups meet more often, and frequent meetings produce rushed decisions.

**Answer:** A. Because cohesion raises the cost of dissent.

**Why:** Cohesion does not remove disagreement; it raises the price of expressing it, and the doubter risks their standing. The damage compounds because the group reads the silence as consensus, pluralistic ignorance from the bystander lesson, applied to a boardroom. Every remedy works by lowering the cost of dissent, and Janis derived them from one administration with and without the safeguards.
